Large language models — the AI systems underlying most modern AI tools — are vulnerable to a class of attack called prompt injection. In a prompt injection attack, malicious instructions are embedded in the inputs the AI processes, causing it to behave in ways that were not intended: revealing sensitive information, generating harmful content, or bypassing safety controls.

For organisations deploying AI systems that process external inputs — customer messages, uploaded documents, web content — prompt injection is a real and active threat. It requires specific mitigations at the system design level. Leaders should ensure that any AI system handling external inputs has been assessed for prompt injection vulnerability and has appropriate controls in place.

Model integrity and supply chain risk

Most organisations deploying AI are not building their own models — they are using models built by third parties, accessed via API or embedded in commercial products. This introduces supply chain risk: the security of your AI system is partly a function of the security practices of the model provider.

This risk is not theoretical. AI model providers have experienced incidents involving data exposure, unauthorised access, and model manipulation. Due diligence on AI vendors should include security assessment — not just capability assessment.

The Governance Obligations AI Creates

Beyond the technical security risks, AI adoption creates governance obligations that leadership must own. These are not obligations that can be delegated entirely to technical teams — they require leadership judgement, accountability, and ongoing oversight.

Data governance

AI systems process data. The data they process is subject to your existing data governance obligations — privacy legislation, contractual commitments to clients, regulatory requirements in your industry. Before deploying any AI system, your legal and compliance teams should assess whether the intended deployment is consistent with your data governance obligations. This is particularly critical for organisations handling personal data, financial data, or health information.

AI output governance

AI systems produce outputs — decisions, recommendations, content, analysis. Your organisation is accountable for those outputs, regardless of whether they were produced by a human or a machine. This means you need governance processes for reviewing AI outputs, identifying errors, and correcting the system when it produces results that are wrong or harmful. In high-stakes domains — credit decisions, medical advice, legal analysis, hiring — the governance requirements are particularly rigorous.

Vendor and third-party governance

Most AI deployments involve third-party vendors. Your data governance and security obligations extend to those vendors. You need contractual protections that clearly specify how your data will be used, stored, and protected. You need audit rights. You need incident notification obligations. And you need exit provisions that ensure you can recover your data if the relationship ends.

A Leadership Framework for AI Security

Based on our experience advising organisations on security architecture and AI governance, we recommend that every AI deployment be assessed against the following four questions before it goes live:

  1. What data does this system access, and is that access appropriately scoped? Apply the principle of least privilege: the AI system should have access only to the data it needs to perform its intended function, and nothing more. Audit this access regularly.
  2. Who owns the security and governance of this system post-deployment? There must be a named individual or team with accountability for the security posture of every AI system in production. Security does not own itself.
  3. Has this system been assessed for the AI-specific vulnerabilities relevant to its deployment context? This does not require a full penetration test for every deployment, but it does require a structured assessment — especially for systems handling external inputs or sensitive data.
  4. What is the incident response plan for this system? If the system is compromised, produces harmful outputs, or causes a data breach, what happens next? Who is notified, in what order, and what remediation steps are taken? This plan should exist before deployment, not after an incident.

Leadership imperative: Security in the AI era cannot be treated as a purely technical function. It requires leadership ownership, governance design, and a proactive rather than reactive posture. The question is not whether your organisation will face AI-related security challenges — it will. The question is whether you will face them from a position of preparation or vulnerability.

Building Digital Trust as a Strategic Asset

There is a strategic dimension to AI security that goes beyond risk management. Organisations that can credibly demonstrate that their AI systems are secure, governed, and trustworthy have a genuine competitive advantage — particularly in sectors where client trust is a primary commercial asset.

Financial services clients want to know their data is safe. Healthcare organisations need to demonstrate regulatory compliance. Enterprise procurement processes increasingly include security due diligence as a requirement. And in a broader market where AI incidents are regularly covered in mainstream media, the reputational premium of being able to say "we do this responsibly" is growing.
